Persona Ecosystem¶
The FCC Agent Team Framework defines 24 AI agent personas organized into five categories. Each persona carries a full R.I.S.C.E.A.R. specification, a 56-dimension profile, and participates in structured workflow graphs. Together, the personas form a self-reinforcing ecosystem where research feeds design, design feeds critique, and critique feeds back into research.

Core Personas¶
The five core personas define the canonical FCC cycle:
- Research Crafter (RC) -- The Investigator. Gathers, organizes, and synthesizes research into capability matrices and traceability matrices. Operates in the Find phase.
- Blueprint Crafter (BC) -- The Architect. Translates research into design documents, API specifications, data models, and workflow definitions. Operates in the Create phase.
- Documentation Evangelist (DE) -- The Guardian. Champions documentation quality, enforces style guides, and manages CI/CD-integrated publishing. Operates in the Critique phase.
- Runbook Crafter (RB) -- The Operator. Creates operational runbooks, automation scripts, and troubleshooting guides. Operates in the Create phase.
- User Guide Crafter (UG) -- The Guide. Produces accessible user guides, onboarding materials, and quick-reference summaries. Operates in the Create phase.
Integration Personas¶
Seven specialists that extend the core cycle with deep capabilities:
- Catalog Indexer Architect (CIA) -- The Indexer. Index schemas, API connectors, search interfaces.
- UI Mockup Crafter (UMC) -- The Visualizer. UI prototypes, design specifications, accessibility reports.
- Semantic Taxonomy Engineer (STE) -- The Taxonomist. Triplet-logic taxonomy schemas, ontology graphs.
- Traceability Specialist (TS) -- The Tracer. Bidirectional traceability matrices, impact analysis.
- Blueprint Validator (BV) -- The Validator. Quality gate validation, remediation guidance.
- Research Inventory Crafter (RIC) -- The Curator. Automated capability matrices, structured inventories.
- Governance Compliance Auditor (GCA) -- The Auditor. Compliance audits, remediation guides, evidence logs.
Governance Personas¶
Three personas ensuring data integrity, privacy, and factual accuracy:
- Data Governance Specialist (DGS) -- The Integrator. API contracts, data flow compliance, service configurations.
- Privacy Taxonomy Engineer (PTE) -- The Classifier. Data classification taxonomies, privacy regulation alignment.
- Anti-fact Mitigation Specialist (AMS) -- The Fact-Checker. Confidence-scored content validation, hallucination prevention.
Stakeholder Personas¶
Five personas bridging the framework to organizational workflows:
- Collaboration Orchestrator (CO) -- The Conductor. Cross-team handoffs, dependency tracking, blocker escalation.
- SAFe Metrics Crafter (SMC) -- The Measurer. Velocity, quality, and flow metrics dashboards.
- Executive Communicator (EC) -- The Translator. Executive summaries, decision briefs, leadership dashboards.
- Roadmap Synchronizer (RS) -- The Synchronizer. Timeline alignment, Gantt charts, conflict detection.
- Stakeholder Content Publisher (SCP) -- The Publisher. Multi-channel distribution with access control and versioning.
Champion Orchestration¶
Champions are elevated personas that sit above the base layer and coordinate teams of specialists. Each champion has a champion_of field linking it to its base persona and an orchestrates list defining which personas it coordinates.

Champions hand off completed packages to the next phase: RCHM passes to BCHM, BCHM passes to both DE and RBCH, and DE passes approved content to UGCH for publishing.
